What’s a piece of conventional wisdom in your industry that you think is completely wrong? What should companies do instead? And if you could only track three metrics to predict success, which would they be?

One of the biggest misconceptions in software development is that if you write detailed enough requirements and hire good developers, you'll get a successful product.
That's not how it works.

Great software starts with understanding the business: Who is the customer? What problem are we solving? Why will they choose this product? How will the business make money? Only then should you determine what technology needs to be built.

There's another issue I see frequently with first-time entrepreneurs. They spend a lot of time thinking about whether their technology will scale and almost no time thinking about whether their business can scale operationally.

The technology is usually the easier part for us. We architect platforms from the beginning so they can grow. The harder questions are what happens when you have 1,000 customers instead of 50. Who handles customer service? What processes can be automated? Where do people still need to be involved? How does the economics of the business change? What infrastructure, partnerships, and management capabilities will you need as volume increases?

Those aren't necessarily software questions, but they're questions we routinely help clients think through because they ultimately influence what we should build.

I've seen companies spend enormous amounts of money building exactly what was specified—only to discover that it wasn't what the market or the business needed. I'd much rather have a difficult conversation before development than have a client spend six months building the wrong thing.

If I could watch only three indicators, I'd choose user adoption and engagement, customer retention, and the economics of acquiring and serving a customer. Technical metrics matter, but ultimately successful software has to create a successful business outcome.

What problem did you set out to solve that others were overlooking? Was there a specific moment that convinced you it needed to be solved? And if you were starting from scratch today with no budget or brand, what would your first three moves be?

What I've increasingly wanted JPLoft to solve isn't a shortage of developers. There are plenty of developers.
The shortage is of development organizations that can bridge the gap between business thinking and engineering.

I've spent much of my career building and operating companies, and I've seen the same problem repeatedly. Entrepreneurs have a vision but may have never built technology before. Corporate leaders understand their businesses but shouldn't have to become software architects. And engineers are often very good at engineering, but it is rare to find someone who naturally thinks about technology, customers, economics, and business strategy at the same time.

We've built JPLoft around that gap: strong solutioning before development, experienced project management between the client and engineers, broad technical resources, and leadership that genuinely cares whether the resulting product and business succeed.

If I had no money and no brand today, my first three moves would be simple: find a painful problem worth solving, talk to potential customers before building anything, and create the smallest credible solution that allows me to start learning from the market. I'd spend very little on polish until I had evidence I was solving something people actually cared about.

What’s the toughest trade-off you’ve had to make between quality, speed, and cost? What did you sacrifice, and why was it the right decision?

In software, you can't consistently optimize all three. Anyone who tells you otherwise is probably selling something.

For us, quality is the one I least want to compromise. But quality doesn't mean overengineering. Sometimes the right business decision is to build less.

If a client has a fixed budget and an aggressive timeline, I'd rather reduce the initial scope than cut corners on the architecture or rush something unreliable into production. You can add a feature in version two. Recovering from a poor launch, security problem, bad architecture, or loss of customer trust is much harder.

We've also advised clients not to build things they were prepared to pay us to build. We may give up some short-term revenue when we do that, but I believe strongly in taking the long-term approach. Do what's best for the client, build trust, and hopefully everyone wins together over time.

From your experience, what’s the biggest reason projects fail? What happens when companies avoid that mistake? Have you uncovered any surprising patterns in your client data over the years?

The obvious answer would be poor development, but I don't think that's the biggest reason. It's misalignment.

Sometimes the business objective isn't clear. Sometimes requirements are treated as fixed instructions instead of hypotheses. Sometimes the client can't dedicate enough time to decisions and feedback. Sometimes they are using AI prompts to build requirements without understanding how big their scope is getting and not understanding what they are asking of the development firm. And sometimes a development company simply builds what it was told instead of asking whether it makes sense.

The best projects have engaged clients and a development partner willing to communicate candidly. The client doesn't need to understand engineering, but they do need to remain involved in the business and product decisions.

One pattern we've seen repeatedly is that communication problems can be more damaging than technical problems. Technical problems can usually be solved. When communication breaks down, small issues sit unresolved, assumptions compound, schedules stretch, and trust erodes.

That's one reason we put so much emphasis on having dedicated project management rather than asking clients to manage engineers directly.

What kind of results do clients typically see within the first year? And what separates your highest-performing clients from everyone else?

I'd be careful about promising a standard result because we've built everything from startup platforms to enterprise systems with large existing customer bases, and success means something completely different for each.

We've seen clients raise significant investment, acquire large user bases, automate expensive manual processes, enter new markets, and turn an idea into an operating company. For an enterprise client, success might instead mean cutting processing time dramatically or replacing several disconnected systems with one platform.

The highest-performing clients tend to share some characteristics. They're decisive but coachable. They understand their customers. They're willing to test assumptions. They stay engaged without trying to micromanage development. And importantly, they recognize that launching the software is the beginning—not the finish line.

The entrepreneurs who do particularly well also understand something that's easy to underestimate while you're focused on building the product: customers don't magically appear on launch day.

They have a sound go-to-market strategy, they're prepared to invest in marketing, and they understand that learning what attracts and converts customers is an ongoing process. Just as importantly, they're willing and able to continuously iterate the product based on what they learn from real users.

A great development team can dramatically improve the odds, but we can't create product-market fit on our own. The strongest outcomes happen when we bring our technology and product experience together with a client who deeply understands their market, knows how to reach it, and keeps learning after launch.

Can you walk us through one of your most challenging client transformations? What was the problem, what changed, and what outcomes did the client achieve?

One type of project that routinely comes our way is taking over after another development effort has gone badly. Unfortunately, we've seen this many times.

Sometimes the client worked with a very small development shop that simply didn't have enough resources. A project that should have taken months stretched into a year or longer. Sometimes the technology was poorly architected. Sometimes communication broke down. And sometimes the client has spent a substantial amount of money and still doesn't have a working product.

Those situations are challenging because we're inheriting much more than code. We're inheriting lost time, lost money, and often a client who understandably no longer trusts software developers.

Our first instinct isn't automatically to rebuild everything. We assess what can be preserved, what needs to change, and where the real risks are. We've taken over platforms that had struggled for months or years, stabilized the technology, established a predictable development process, and finally helped the client move forward.

Interestingly, what changes first is often not the code. It's visibility and confidence.

The client begins to know what's happening, who is accountable, what decisions need to be made, and what comes next. Once that foundation is restored, we can start improving the technology and product.

We've done enough of these rescue projects that they're unfortunately no longer unusual for us. But they're still some of the most rewarding work we do. You're not simply fixing software. You're often helping someone recover from a very expensive setback and giving their original business vision another legitimate chance to succeed.

What does your quality control process look like? Is there anything you would never compromise on, even if a client requested it? And how do you manage scope creep while maintaining a strong relationship?

For us, quality control starts before a developer writes the first line of code.

One of the most important parts of our process is comprehensive product design. We don't treat design as making screens attractive. We work through the entire user experience and iterate the designs with the client as many times as necessary before development begins.
That serves two critical purposes.

First, the completed design becomes the blueprint for development. It needs to account for every requirement, workflow, and major interaction so that our developers aren't guessing what the product is supposed to do while they're building it.

Second, great UX isn't optional anymore. You can build technically excellent software, but if users don't understand it, enjoy using it, or accomplish what they came there to do, you haven't built a successful product.

From there, quality continues through solutioning, architecture, structured project management, code review, testing, and client acceptance before deployment. Quality isn't a QA phase at the end. It's something we try to build into the process from the beginning.

There are areas where we simply won't take shortcuts—particularly security, data integrity and decisions that could create serious long-term technical risk. If a client asks us to do something we believe is a bad idea, our responsibility is to tell them. They're paying us for judgment as well as development.

Scope is more nuanced. Software almost always evolves as people see the product come to life. We distinguish between a legitimate clarification, something we should reasonably absorb, and a genuine new feature requiring additional work.

I don't believe in nickel-and-diming clients. But unmanaged scope creep eventually hurts everyone because it affects budgets, schedules, and accountability. Good relationships can handle those conversations when they're approached transparently and reasonably.

What does your ideal client look like in terms of mindset, readiness, and goals? On the other hand, are there any clients you would choose not to work with, and why?

Our best clients don't necessarily know anything about technology. In fact, that's part of what they're hiring us for.
What matters is that they understand the problem they’re trying to solve, are willing to engage in the process, can make decisions, and are open to being challenged. We also recognize that every client comes to us with different strengths, gaps, and prior experiences, so while we don’t compromise the development process itself, we do adapt how we work to what that client needs most.

For startups, I also want them to have enough financial runway to give the idea a legitimate opportunity. Building the product and having nothing left to launch, market, or operate it isn't a responsible plan.

There are projects we'll walk away from. Sometimes the expectations are fundamentally unrealistic. Sometimes we don't believe we can create enough value. Sometimes there simply isn't enough trust on either side.

Some clients are highly organized and detail-oriented. Others are much more big-picture and rely on us to help structure the details. Both can be excellent clients. Our job is to understand how they think, where they need the most support, and then meet them there without losing the discipline required to build a strong product.
We work particularly well with entrepreneurs and business leaders who want a partner rather than an order taker.

And there's one other line that's important to me personally: I won't tolerate clients treating our team disrespectfully.

Our people aren't perfect. Nobody is. We will make mistakes occasionally, and when we do, I expect us to own them and make things right. But our project managers, designers, developers, and QA professionals care deeply about the work they're doing. They're often going to spend months of their lives devoted to helping a client turn an idea into something real.
I expect that commitment to be treated with basic professional respect.

I've learned over my career that bad-fit clients usually become bad relationships regardless of how attractive the initial revenue looks. I'd rather protect our people and build long-term relationships with clients who appreciate the effort on both sides.

What capability are you investing in today that clients aren’t asking for yet but soon will be? And if AI automates a large portion of your industry, what human element will remain indispensable?

AI is obviously transforming software development, but I think the more interesting opportunity is not simply using AI to write code faster. It's building AI into the products and businesses themselves in ways that create genuine value.

We're increasingly looking at every platform through that lens. Where can AI automate work? Where can it improve a customer experience? Where can it uncover information buried in data? Where can it make an existing product materially smarter?

At the same time, AI will make human judgment more valuable, not less.
Code is becoming easier to produce. Knowing what should be built, why it should exist, how people will use it, what trade-offs should be made, and whether it makes business sense is much harder to automate.

I think the winning development organizations will combine AI-enabled engineering with experienced product judgment, creativity, communication, and accountability. These organizations will have their human brains turned on and engaged and know how to intelligently sift through all that AI tools can produce.
